Work out which one is yoursIn order, top to bottom. Each only works if the one above it does, which is why fixing them out of order wastes money. AI did not change the layers, it changed who does the work inside them, which is how a small team runs several businesses at once.
The first one that sounds like your business is where you start. You stop there until it is fixed.

"We get plenty of enquiries, they just do not turn into jobs."
"We are busy, but revenue is not really moving."
"Growth only ever comes from new customers."
Each layer inherits the one above it. Fix retention while your pipeline still leaks and you are just keeping customers you were never going to win.
Working top to bottom is slower for about a month and considerably faster after that.
Once all four hold, customers you already have fund the next round of demand, and the business stops needing you to push it.
